What actually breaks in the upgrade
One major version at a time
Upgrade 6.0 to 7.0, set featureCompatibilityVersion to 7.0, then repeat for 8.0. Each step is a rolling upgrade of every replica set and shard.
Check drivers before the server
Newer server releases drop support for older wire protocol versions. Applications on old drivers must be updated before the cluster can move.
